Typical scenario · Manufacturing
Manufacturing SME: quotes in a day instead of a week
A machine shop where only one person knows how to price a job, and customers wait a week for an answer.
Typical scenario: results are estimates based on similar projects, not data from a real client.
Sound familiar?
- “Pricing know-how lives in one person's head”
- “You don't know how many quotes you win or lose, or why”
- “Customers chase you for a quote you haven't even started”
- The challenge
- A 40-person metal fabrication shop working to order. Requests arrive by email with drawings and specs; quotes are prepared by the technical manager on a spreadsheet only he understands. Answering takes 5–7 days, some customers go to a competitor in the meantime, and when the technical manager is on vacation, sales grinds to a halt.
- The approach
- Three sessions with the technical manager to make his rules explicit: materials, machining, machine time, margins, exceptions. It was the most valuable part of the project, because that know-how finally becomes a company asset. Then we analyzed two years of quotes to see which jobs are standard and which always need custom reasoning.
- The solution
- A web-based quote configurator applying the agreed pricing rules. AI reads the emailed request, extracts quantities, materials and deadlines and prepares a draft in the configurator; it also suggests similar past jobs and their prices. The technical manager checks and adjusts instead of starting from scratch. Every quote is tracked through to its outcome: won, lost or pending.
Tools
- Custom web configurator with the company's pricing rules
- AI extraction of data from emailed requests
- Searchable archive of past jobs
- Reports on quotes won and lost
Timeline
12–14 weeks: 3 to make the rules explicit, 7–8 of development, the rest working alongside the team on real quotes.
Expected results (estimates)
- Estimate: for standard jobs, answers in 1–2 days instead of 5–7
- Sales can prepare drafts even when the technical manager is away
- For the first time, data on which quotes are won and why
The people
The technical manager was a co-designer, not a “user”: the rules are his, and the final word on price stays with him. The result is less pressure on one person and a less fragile company.
